The short answer: pick the studio that ships the kind of packaging you need on the timeline your manufacturing window allows, at a price your runway can absorb. Everything else — awards, dribbble portfolios, fancy decks — is noise.
This is the guide I wish someone had handed me 25 years ago. It's written for CPG founders evaluating an agency for the first time, by The NetMen Corp (25+ years, 100+ CPG launches, 20,000+ clients across categories).
Most founders evaluate agencies by looking at portfolios. That's the wrong filter. Use these four questions instead:
1. How fast can you ship a refresh?
The honest answer separates studios that have done CPG production from those that have done CPG concepts. 2. Can you sync to my manufacturing window?
This question separates studios that understand CPG operations from studios that design pretty things. Packaging that hits the shelf two weeks after the new formula is packaging that didn't matter. Ask: "If my new formulation hits production line on June 15, when does packaging arrive at the printer?" The answer should be a date, not a hedge.
3. Who actually does the work?
Ask for the names of the people who will design your packaging. Then check their LinkedIn. If the deck shows partners and the work gets done by interns or offshore subcontractors, you'll know inside two rounds. Ask for a fixed designer assignment in the contract.
4. Show me three CPG launches you shipped this year that match my category
Past work matters more than awards. If they can't show you three same-category launches from the last 12 months, they don't have current category instinct (regulatory norms, retailer expectations, and competitive shelf blocks change every year).
- $5K–$15K — Freelance designer for a single SKU refresh. Quality varies wildly; production knowledge usually missing. Fine for a founder testing a market.
- $15K–$45K — Independent CPG-specialist studio (e.g. The NetMen Corp). Variant systems, claims hierarchy, retail-ready specs, manufacturing-window sync. Right for early/mid-stage brands shipping into Whole Foods, Sprouts, Amazon, or DTC.
- $45K–$150K — Mid-tier CPG studio with named partners (Carpenter Collective, Werner Design Werks, etc). Right for Series A+ brands doing a category-defining rebrand.
- $150K+ — Holding-company studios (Pearlfisher, JKR, Bulletproof). Right for global brands or rebrands with 4-6 month runway.
If a studio's quote doesn't fit cleanly into one of these tiers, ask why. Either you're underscoping or they're overscoping.
- "We need 3 weeks to build the proposal." → They're not built for CPG speed.
- "Our process is a 6-week discovery phase." → Discovery is a service to bill, not a service you need.
- "Junior designers handle the iterations." → Iteration is where the work gets good or bad.
- "We don't share specific pricing until the call." → They price by what they think you'll pay.
- Portfolio is heavy on tech, fintech, or B2B SaaS. → CPG packaging is a different muscle.
- Senior designer on the call, not just an account manager.
- Fixed-price quote within 24-72 hours of a 20-min scoping call.
- Real manufacturing-window math (they ask about your printer, your case-pack format, your lead time).
- 3+ CPG launches in your category in the last year.
- Clear answer to "what happens if the timeline slips? — usually a contracted overage rate.
Schedule a 20-minute call. Don't fill out a 40-question intake form before. If the studio insists on a long intake form before any human contact, they're optimizing for filtering you out, not for getting your work done.
In the call, ask the four-question filter above plus:
- "What's your typical engagement length?"
- "What's your hard 'no' — what do you not do?"
- "Who would I work with day-to-day?"
If the answers are clear, fast, and specific, the studio is built for production. If the answers are vague or pivot to a deck, you'll feel that vagueness through every milestone.
